Can a two-person SEO agency do the work of a big team without hiring one? 🤔🔥 For Andy Chadwick, the answer was to build AI agents for agencies before most people were even talking about them. His agency doubled its turnover in 9 months while hiring only two or three people.
In the latest episode of Inside A Hustler’s Brain, I sat down with Andy Chadwick, co-founder of Snippet Digital and founder of Keyword Insights. We recorded in Delhi on his first trip to India (his senses were on overdrive from the traffic and the horns), and he walked me through the agentic operating system his agency now runs on. 💯
📊 In this episode, we unpacked:
- 🚪 How Andy grew a steel roller shutter company to a 2.5 million turnover by teaching himself SEO
- 🛠️ Why Snippet Digital built its own tools instead of hiring, and how that became Keyword Insights
- 💸 What the agency spends on AI APIs (about $6,000 a month) and why that’s small next to salaries
- 🧠 Inside the agentic OS: persistent client memory, 80 to 90 Claude skills and GitHub pull requests
- ✅ The two-LLM checking loop that still catches errors in AI-written reports
- 🛁 His wife’s bathroom search journey and why SEO is now about multiple touch points
- 👔 Whether AI is costing people their jobs, and why he thinks it will be quiet, not mass layoffs
- 💰 The fastest way to make money with AI if you’re starting from zero

👨💼 Who Is Andy Chadwick?
Andy Chadwick is a UK SEO and AI entrepreneur. He co-founded the SEO agency Snippet Digital and founded Keyword Insights, the SaaS tool that grew out of the agency’s own internal tools. The episode description adds that he speaks at BrightonSEO and the SaaS SEO Alliance and is known for his “Ambient Visibility” idea. 🇬🇧
He doesn’t come from a technical background. He studied archaeology and ancient history at university, and today he’s building tools on Cloudflare Workers with help from AI. You can connect with him on LinkedIn. 🤝
🚪 From Roller Shutters to SEO: Andy Chadwick’s Early Hustle
Andy started his first business at around 21 or 22. He fell into it by accident: a friend who now runs the biggest steel door company in the UK gave him advice and helped him start a roller shutter company.
Andy built the website himself and taught himself SEO along the way. The company grew to a turnover of 2.5 million and exported all over the world. He was flying to Hong Kong and Dubai every month because they were shipping everywhere. He has since exited, the business is still running under his friend, and Andy’s team still does its marketing. 🌍
Then he wanted to travel. He became a freelance consultant teaching others what he had taught himself, and spent about a year at a big agency to learn how SEO works for very large brands. “It’s really easy to do SEO for a startup,” he said. COVID stopped the travel, so he worked on his own small business. It kept growing, and that’s when he met his technical business partner and they started the agency together.
🛠️ Why Snippet Digital Built Tools Instead of Hiring
Andy was honest about what he disliked in his first company. He was managing 20 people at 22 and he wasn’t good at it. “I don’t hate people. I hate managing people,” he laughed. So when the agency started, he told his partner he didn’t want to keep hiring to grow. 😅
Instead, they built their own tools. Other agencies started asking how two or three people were getting through so much work, so they began selling those tools. That became Keyword Insights. Now the agency and the SaaS feed each other, and AI has sped the whole thing up.
We’ve doubled our turnover in 9 months and only really hired two or three people.
Andy Chadwick
His current team is about 10 or 11 people, and he said the business is in the middle seven figures. 📈
💸 How Much an AI Agency Spends on AI Every Month
I asked Andy straight out what Snippet Digital spends on AI. His estimate: probably around $6,000 a month on APIs across all their tools. Compared with the salaries they’d need for the same growth, he called that nothing.
The whole business is built around Claude. He knows that’s a risk if it fails, so they’re working on a switcher to reduce it. He also uses ChatGPT and other tools for different jobs, and said he likes Grok for other things. 🤖
For another agency founder who runs on Claude, read how Jason Hunt built the Merged Media AI playbook.
🧠 Inside the Agentic OS Behind Andy Chadwick’s Agency
In 2024, Andy rebuilt Snippet Digital from the inside with an agentic operating system. He had three goals: anyone should be able to pick up a client if a colleague is off sick, slow tasks like reports should get much faster, and clients should be delighted by the work.
🗂️ Persistent memory for every client
Claude on its own forgets context once a conversation gets long. So the first piece of the system is a persistent memory. Every important email, call and conversation with each client is vectorized and stored in a memory database, segmented per client. If Andy is ill tomorrow, a colleague can ask what matters to that client and get the full picture. When someone asks for this month’s report, the system knows what the client said last week and builds the report around it.
📊 Custom reports in minutes, not hours
Before, each report took about four hours from a Looker Studio dashboard, so customizing it for each client wasn’t realistic. Now the reporting plugs into analytics and Search Console, knows what each client cares about, and can tailor reports across 20 clients quickly.
🧩 Skills are the new SOPs
Andy compared Claude skills to the standard operating procedures agencies used to hand new hires. Snippet Digital has skills for keyword research, technical SEO broken down into parts like crawling, and much more. They quickly passed 80 to 90 skills, more than the limit he said a Claude organization account allows.
He also wanted staff to improve each other’s skills. When someone thinks a skill could do better, it becomes a GitHub pull request, Andy merges it, and the skill improves for everyone. 🔁
✅ Why AI Output Still Needs Guardrails
Andy’s warning is simple: people who set AI going and never check what comes back are sending out errors. His reports go through a loop between two LLMs. Claude writes, ChatGPT checks, then it goes back to Claude, and the loop runs twice. “They still find things wrong with each other.” ⚠️
He sees the same split with writers. He said nine out of ten writers they speak to refuse to use AI. The ones Snippet Digital works with use it, check the output, and get through far more pieces in an hour. His advice to anyone worried about their job is to become a custodian of AI: many jobs will still exist, but one person will do what ten did.
🛁 SEO in 2026 Is About Being in the Right Place
When I asked about tactics like listicles, press releases and expired domains for AI citations, Andy didn’t pretend they fail. “They all work,” he said, and SEO has gone back ten years in some ways. But they won’t always work. What he likes is that AI search is forcing marketing back to what it should always have been: showing up across multiple touch points.
His favorite example was watching his wife plan a new bathroom:
- 📌 Bathroom ideas: she went to Pinterest for inspiration
- 🎥 How to tile a bathroom: YouTube, because she wanted to learn how
- 🛒 Buying tiles: back to Google
- 🤖 A complex question about grout in a shower: ChatGPT
So it isn’t one strategy, it’s being in the right place for each query. He also pointed out that ChatGPT and Gemini pull a lot from YouTube, so you need to be making videos. Gerry White made a similar case for video in his SEO interview, and Anirudh Agarwal explained how to rank inside ChatGPT and AI search. 🎯
👔 Will AI Take Jobs? Andy Chadwick’s Honest Answer
I asked the uncomfortable question: did anyone lose their job when Snippet Digital moved to an agentic OS? Andy’s first answer was that they haven’t let anyone go, they just haven’t hired. Normally, doubling turnover would have meant three or four new people. Then he corrected himself: they didn’t renew contracts for five or six writers, and they let a few developers go because they stopped needing as many for their tools.
That’s why he thinks AI will creep up on people. He doesn’t expect headlines about companies firing half their staff. He expects companies to quietly stop hiring graduates, then over the years stop hiring seniors. On Elon Musk’s claims that AI will do most jobs within two or three years, Andy thinks the capability may already be there, but big companies are slow, full of red tape, and nobody wants responsibility if it goes wrong. 🐢
If this topic hits home, Siddharth Ajmera talked about how AI automation is killing traditional jobs.
💰 The Fastest Way to Make Money With AI, According to Andy
If he woke up tomorrow with zero dollars, no network and just a phone and computer, Andy would find small local businesses with a repeatable task and build an agentic system for them. His example: architects. A friend of his is one, and each quote takes around nine or ten hours. He’d build a system for one architect, then call every architect in London, then do the same for builders and electricians. 🏗️
For something simpler, he’d build websites. In the UK, lots of trades have poor websites. Watch a couple of hours of YouTube on how others do it, build one example, make a small portfolio, then sell to local traders. You can host them for free on Cloudflare Pages and charge even 50 a month. 💻
His advice for AI beginners is just as direct: just do it. If you’re into gaming, try to build a game. Screenshot what you’re stuck on and ask the AI which buttons to press. Everyone has a boring task they could automate. Otherwise, he said, you could be one of the people silently replaced in ten years.
🎯 Best and Worst Advice Andy Chadwick Ever Received
The worst advice came from his head of sixth form at 18. Andy was good at maths, English, science and history but didn’t enjoy maths, and was told to study anything he enjoyed because he’d always get a good job. He picked archaeology and ancient history. He enjoyed it, but now calls it a pretty useless degree and wishes he’d done maths or computer science. 🎓
The best advice is one he admits sounds cliché: don’t wait for things to be perfect, just ship it. The first version of Keyword Insights “looked like a bag of” (you can guess the rest), but it made money straight away, and that money went back into making it better. If he’d waited, it might never have taken off. 🚀

How I Brief Listeners After the Andy Chadwick Episode
Inside A Hustler’s Brain episodes work harder when the blog post carries the operator notes that do not fit in a live conversation. Andy Chadwick talked through AI agents inside an agency, SEO jobs, AI spend, speed to revenue. This expansion adds how I apply those themes across BloggersIdeas, DigiExe, AffiliateBooster, and SchemaNinja without inventing quotes that were not said on air.
If you watched the episode, use this page as the checklist. If you only read, watch the full podcast for tone and stories. I keep FAQs tied to what was actually discussed.
DigiExe Takeaways I Wrote Down After Recording
Agency work punishes vague process. After conversations like the one with Andy Chadwick, I write three lines into DigiExe notes: what to copy, what to ignore for India clients, and what to test for one sprint. Snippet Digital themes around AI agents inside an agency, SEO jobs, AI spend, speed to revenue map cleanly to that template.
Copy means a habit a freelancer can run without me. Ignore means a tactic that needs a market or budget DigiExe clients do not have. Test means a two-week experiment with a clear kill criteria. That is how podcast ideas become retainers instead of Slack nostalgia.
BloggersIdeas Editorial Angles From This Interview
Roundups and how-tos on BloggersIdeas need examples that feel lived-in. Andy Chadwick’s lane (AI agents inside an agency, SEO jobs, AI spend, speed to revenue) gives editors prompts for future articles: process over talent, honest timelines, and tools that survive junior staff. I do not paste the episode transcript into a listicle. I pull themes, then assign a writer to verify current product pages before publish.
Affiliate disclosures stay separate from interview praise. If a tool is mentioned on air and later in an affiliate article, the article still needs dated pricing screenshots.
AffiliateBooster and SchemaNinja Notes
AffiliateBooster campaigns care about clear offers and honest claims. Interview energy is not a claim. SchemaNinja marketing cares about clarity for developers and marketers who skim. When Andy Chadwick hits themes around AI agents inside an agency, SEO jobs, AI spend, speed to revenue, I ask whether any of that belongs in onboarding docs or partner emails. Usually the answer is a shorter SOP, not a new subscription.

Andy Chadwick is a UK SEO and AI entrepreneur, co-founder of the SEO agency Snippet Digital and founder of the SaaS tool Keyword Insights. Before that he built a roller shutter company to a 2.5 million turnover.
How does Andy Chadwick use AI agents at his agency?
Snippet Digital runs on an agentic operating system built around Claude, with persistent memory for every client, 80 to 90 skills that staff improve through GitHub pull requests, and AI reporting checked in a loop between two LLMs.
How much does Snippet Digital spend on AI?
Andy estimated around $6,000 a month on APIs across all their tools, which he said is small compared with the salaries needed for the same growth.
Will AI replace SEO agency jobs?
Andy thinks AI will displace a lot of people, but quietly. Companies will stop hiring graduates and then seniors rather than announcing mass layoffs. His advice is to become a custodian of AI.
What is the fastest way to make money with AI according to Andy Chadwick?
Find small local businesses with a repeatable task and build them an agentic system, or more simply, build better websites for local trades, host them free on Cloudflare Pages and charge a monthly fee.
